Unconference Topic Discussion: Multiple modes of communication

So we're starting to get excited about the Minnesota Voices Online
Unconference on April 3-4 ( <http://pages.e-democracy.org/Unconference>
http://pages.e-democracy.org/Unconference) We're hoping to get a jump on
some of the "unplanning" on this list. Specifically we want to raise a
weekly topic for discussion based on topics that captured people's attention
on the survey. Our hope is that these conversations will get us all primed
for the unconference.

Almost 80 percent of the survey respondents indicated that using multiple
modes of communication effectively was a key strategy for engaging people
online. I have to admit that I'm struggling with that right now as I try to
get the word out on the MN Broadband Coalition.

My concern is balancing the drive to get the word out with flooding the
market. Also I worry about starting more than I can finish. So I tend to
mention the project on Facebook and point folks to a web site rather than
starting a group.

Does anyone have any advice? What strategies are you using? Is anyone
wrestling with the same issues and want to commiserate? As people who read
blogs, Tweets, Facebook, LinkedIn - are you OK with repetition in messages
or are you ready for a digital restraining order? Any advice as from the
target market?

Ann, I'm wrestling with precisely these issues. In particular since I

Kristin,

That makes me feel better! Until we can clone ourselves I just don't know what
we can do. It's hard to sustain the messages out and the messages going in!

Truthfully I think getting the message out was the easy part - keeping up with
the feedback via the multiple modes of communication is harder. I guess that's
a good problem to have, but how are people dealing with it?

Hi,

This was discussed a great deal at the New Times, New Tech Conference in Mpls
on Friday (where Ann T was a big hit talking about web sites). Lots of
nonprofits are struggling with the same thing.

The keynoter was Gavin Clabaugh of the Mott Foundation. His response was
pretty simple and he repeated it often...think about your message and your
audience.

Jumping off from Gavin and the conference I think it is clear that we need to
not just use these tools willy-nilly (unless you think it is fun, and if you
can combine your work and fun go for it). We need to be strategic about where
you spend your time:
*decide who are you trying to reach
*figure out what tool/s your audience is using
*delop some simple metrics so you know what success looks like (i.e. I will
spend 2 hrs a week and expect to get the word out to 25 people each week, and
get x number of people to act in a certain way...maybe that is hits on your web
site)
*act on your plan and check back on your metrics

I don't think it is too different than what we've all always done for
marketing. It still takes time, but now it can be less expensive. The other
big change I see is that now we need to not only think about our message and
our audience, but also we need to begin to think about where and when our
audience will be most interested what we are trying to "sell" to them.

Using Facebook, LinkedIn, Twitter, etc. we can develop online networks, but
just sending out announcements is not enough. Obviously, being who you are you
were able to cobble together some networks pretty quickly for the MnBroadband
Coalition. You would know the strategy questions better than I would, but if
it were me I'd lay out my goal for this segment of the project:
*maybe it really is just to reach 100 or 1000 people
*maybe it is to focus on one of the coalition principles and have a certain
number of members contact key policy makers

Hypothetically, if the focus were the latter, I'd do just as Kristin Larson
suggests and use the various networks (that you have time for) to focus on the
one tool or tools that will enable you to do that. Maybe those key policy
makers have an open forum you could use a more formal email campaign or
LinkedIn campaign to get written responses for. Perhaps a web site or open
GoogleDoc that enables members to sign up to contact key people would be best.
Maybe a key policy maker is on Twitter or maybe their staff is.

I may be just foolish, but I won't think this web 2.0 revolution is big or
scary to those of us with small projects and networks. I think it is to our
advantage. As these techincal revolutions (to use Gavin's phrase) happen
around us, we just need to return to a focus on the basics, just the kind of
things I think most of the people I know at nonprofits (and you as well) are
good at.

‘feedback loops’ that take the burden off us to be the ‘responders’. Our role
in this regard is to be behind the curtain to stimulate and then habituate and
train as need be those in the ‘community’ that we are part of and facilitate.

The early stage work in this regard does take time but over time should lessen.
That in some regard is the measure of a communities success – our ability to
unlock their nascent potential to not just ‘discuss’ but also to create the
norms of nudging and even helping their colleagues to jump in.

A concrete example of what this looks like. Imagine if I were to email every
person in the first two days who jumped in to this intentionally started
discussion and my email thanked them and asked them to ping at least 2 of their
close colleagues to encourage them to jump into the discussion.

I could go on and on about this but the basic deal is creation and nurturance
of real authentic feedback loops within the community.

Another strategy I’ve used to flip the stress/time sink of working with
multiple modes from a negative to positive is provide people with different
modalities to help them enter the discussion. This I call creation of maximum
surface area from which people can engage. Maybe they do not want to discuss
but are willing to fill out a survey that then provides data to see discussion.
Maybe they prefer to enter the discussion using audio because they are not as
comfortable with the written word.

Furthermore I try to get them to interact themselves within the modalities so
as to habituate and train them to take the burden off me and/or the 1% of early
adopters in the community to drive the discussion. An example is that I
recently focused my energies in early community building on the folks who were
one circle out of the 1% of early adopters. The early adopters will jump in of
their own volition. So I made it a point to do 1-1 work with a bunch of people
who might be prone to jump in but maybe a tad hesitant. What I did was have
these people concentrate, ‘offline’ so to speak, on seeding a shared
bookmarking tools with links to sites that they knew the whole community would
benefit from. Once their work was done, one of them introduced the tool
(del.icio.us) and contents within it. The other folks who worked with this
person to see the list then jumped in within a few days to nudge others to
start contributing to the list of shared links. Each of them also agreed to
send an email to at least five of their colleagues on the list to encourage
them to jump in. My work was solely focused on getting this small group moving
and then supporting them. It required work, yes, but the ratio of time spent to
community engagement was pretty low for the results, both on the specific
project of shared boomarking as well as nurturance of the community in general
and over time.

Again, the upfront time in building the ethos, tools and leaders who will make
this feedback look strategy work is there but my experience is if we do our
jobs well with this that it will reap benefits over time – more people will
engage, on multiple levels, all reducing our need to be ‘responders’ which is
more labor intensive and move us to become true facilitators.

I think it is a huge issue: how to enage effectively (and to be engaged
effectively) when there are so many streams of information and networking
coming at us: twitter,facebook, forums, email, blogs, rss streams, FriendFeed,
etc

One thing I saw recently that kind of quantified how "costly" (i.e., the time
commitment) the use of various Web 2.0 social networking tools can be found at

This is a blogpost from a museum conference that I found interesting as a way
of thinking about how much time must be invested to effectively use various
tools for various purposes.

That chart is fantastic! Just to see in print that it takes 5-10 hours a week
to maintain a blog or podcast. That helps put it in perspective.

One nice outcome of my project has been the number of people who have offered
to share resources on our web site, spread the word, or have posted comments on
related blogs. I know that all of the times spent connecting with different
people will make for a richer project. (To go back to Rick's point of goals -
my immediate goal is 100 new members by the end of the week. I started the day
with 26 and I'm up to 37; so it's going well - just hoping that I'm reaching
and listing.)

That is one thing that keeps me going. These tools give voice to everyone. I
just hope that I have the time and patience to listen to everyone as well as
disseminate information. (Sometimes I feel like a serial disseminator!)

Marc,

I see two themes emerging - working with people offline (or through separate
online tools) to get them engaged and providing training to list members either
implicitly (with modeling for example) or explicitly by teaching them to use
new tools.

To make sure I'm on track - I've tried to capture your points:

First strategy is to initiate feedback loops that sustain community
conversation. We may need to teach community members to participate by
approaching them individually to ask them offline to act online. For example I
remember 8 years ago we started an E-Democracy list for the Florida
Presidential election recount. A handful of us babysat that list for 3 days
asking and answering questions to get discussion going. After that initial push
we were able to back off and let conversation flow between other members.

Second strategy is to eliminate tech barriers by inviting people to use
different tech tools to participate. Again it seems as if training people to
use those tools supports the effort as does getting people to work on their
friends to get them involved. That clearly mirrors traditional community
building - draw from strengths and get members to use personal clout to get
more on board. For example, my kids and I just went to the Sisters of St Joseph
to do a video for our blog for Lent (video done, blog not yet

- to talk about what the sisters do
and how kids can get involved. My Aunt Mary Treacy facilitated the project. One
goal was to get the kids involved to tell their friends about the sisters; also
the sister could see how easy it was to do a video. (Rumor has it they went out
and bought their own Flip Video as soon as we left.)

As Rick said earlier this stuff isn't so scary if we just think about it as
doing what we've always done - getting our friends, followers and colleagues to
help raise issues and awareness and getting to those key policymakers (or
funders or constituents).

I've posted my examples - but I'd love to hear from others. (Before you film
critics chime in on the video - my third daughter was cameraperson.)

Thanks Ann – Yes, for some of us it may just boil down to nurturing the
conversation long enough for others to feel more comfortable jumping. I love
your example about the Florida election.

And yes, bringing the barriers down is really important. Training is important
– essential – and I’ve learned from others how useful it can be to also
function as a personal ‘channel’ for others voices. Your example about the
video you and your kids worked on is right on.

Since you asked, here is an example to add to the mix. I just came out of a
training of 13 members of an organization that brings survivors of genocide
into schools to facilitate and teach youth about their responsibility to become
agents of change. Ten of the 13 are ready to jump online, post to a new online
platform, upload links to other sites, etc. The three who just don’t feel ready
still have so much to contribute but need time to see it all unfold. What I did
was suggest that they each have a buddy who they can email content and links
to. Their buddy will then post the content and links. One of the three actually
doesn’t even use email but does use a fax. She’ll fax her content to her buddy.
Whatever it takes. Of course I had to bribe the buddies with chocolate to get
them to go for it.

Punch Pizza in the Twin Cities does a great job marketing online. I think we
can learn from their strategy too.

I just got an email and tweet from them. To persuade me to come visit despite
the snow - they are offering free pizza until they close today. Want pizza?
I'll forward my email to you. If you can brave this 2-inches-an-hour blizzard!
(I have no affiliation with them.)

They are training me - to share their news and eat pizza. About a month ago I
know they gave out 5,000 pizzas in a week based on a Facebook offer! Again that
trained me to look at their Facebook group.

Has anyone here had success so openly bribing/rewarding the whole community?
(And I mean that in a good way!)

I recognize that main difference between Punch and most of us is that they are
not necessarily sustaining a conversation. We want the conversation or
community to be its own reward at some point - but no harm in sweetening the
invitation.

Marc - maybe Punch could help you reward your key helpers in your survivors
group? I know the logistics wouldn’t work since suspect your crowd isn't
MN-based. But that does open another strategy for all of us- maybe we can
partner with a local business to help you get the word out. "Sign up for our
newsletter/blog updates/tweets and get a coffee at Joe's."

And just how far away is Punch Pizza -- sounds good! It has quit snowing
here, but I still don't think I'll make it in time.

Your suggestion is interesting. I'd like to know if something like this has
worked for others, particularly in smaller communities than St Paul, to
encourage participation in an online community. We used to use similar
strategies when I was in a public library to encourage people to join book
clubs and reading programs -- rewards, incentives, etc. In this case, I
would want the business to be a part of my online community conversation as
a participant, not just as a way to generate business or promote themselves.
I think it would work -- would just like to know if anyone has done it.

community to be its own reward at some point - but no harm in sweetening the
invitation.

Marc - maybe Punch could help you reward your key helpers in your survivors
group? I know the logistics wouldnt work since suspect your crowd isn't
MN-based. But that does open another strategy for all of us- maybe we can
partner with a local business to help you get the word out. "Sign up for our

I'm fine with repetitive messages. From a content provider's perspective, I
can't imagine trying to come up with brand new content for every app out there.
Also, from a marketing standpoint, the more you can repeat a message, the more
likely it is to be remembered. And if you have an audience that uses Facebook,
but not Twitter (and vice versa), you'll hit both markets through the
repetition of info on both apps.

My issue, as a content provider, is how to easily get that repetitive content
on the different apps and I think there could be a technological solution. What
I would like is a way to control my apps through a master dashboard. I envision
this dashboard will allow the user to choose the applications s/he uses, for
example, if I blog with WordPress instead of Blogger, I'd choose that. The
master dashboard would give me access to the WordPress dashboard & other tools,
so I can check comments and the like. If I use Twitter, the dashboard would
allow me to follow that, etc. The dashboard would also allow me to check email.
In essence, the dashboard would be an aggregator of applications.

I've seen hints of this ability through sites such as GoodReads, which allows
me to write a book review & copy the code in order to insert it in my blog.
(This is not quite what I'm looking for, but it's close.) GoodReads also allows
me to directly post my book reviews and such to my Twitter feed. All I had to
do was activate this app and it's done for me. (This is even better than
cutting and pasting code.)

There is talk about the semantic web lately, particularly with Mozilla Labs'
Ubiquity: http://labs.mozilla.com/projects/ubiquity/. I wonder if this
development will lead to what I'm looking for.

Does anyone know if there is already an application available that does what I
have described?

Mary - There are a number of tools that do what I think you're looking for.
In fact, there are so many doing slightly different things, that it is hard
to keep up with them or to know what might work best.

Are you familiar with FriendFeed? Here is a great article on how to get

I use FriendFeed which allows me to monitor what my "friends" are doing on
59 different social networking applications such as Twitter, Facebook,
Picasaweb, Flickr, Delicious,, LinkedIn, Digg, LastFM, etc etc etc! You can
post directly to it and at the same time see what all your friends are doing
in a stream that is updated fairly continuously. Some people are using it
all day long; others (like me) find it too addictive so I check FF
throughout the day. I find it is a great source of information about a lot
of topics -- seeing what people post on Twitter or tag in Delicious or put
on their Flickr page is always interesting, but more often than not, leads
you to something of use. The nice part is that it is aggregated. The best
part is there is so much unexpected serendipity.

One nice thing about FriendFeed is that you can actually create some
conversations that are a little more engaged than Twitter or Facebook. You
can comment on any item that shows up there.

You can also create "rooms" on specific topics or events such as
conferences.

You can group your friends so that professional and personal interests are
somewhat separated.

By looking at the settings and fixing it just the way you want, you can have
the messages you post in FriendFeed also posted on Twitter and update your
status on Facebook -- that keeps the content moving to a lot of different
places pretty seamlessly. It is also possible to have a notice sent to
Twitter and Facebook when you post something new on your blog, and thus have
it turn up on FriendFeed.

I found that I did not want all my Twitter messages showing up on Facebook
because I tend to use Facebook for personal and family, and Twitter
primarily for work-related stuff. So I customized it that way. Also I'm not
sure I want all my Picasaweb stuff showing up on FriendFeed, but I do like
having my Flickr additions showing up.

I have not experimented with all the options, but I found it pretty easy to
just dive in.

I think it can get you started.

As I say, FriendFeed is just one of the social aggregators, but I find it
very useful for getting content and receiving rich content.

Thanks for the suggestion, Ruth. I've actually heard of FriendFeed, but am so
busy keeping up to date with my applications that I haven't had time to check
it out yet. The Mashable article was good (I love Mashable!), especially the
advice on how to keep FriendFeed from getting overwhelming. That's something I
don't need more of now that I've got a good handle on my blog, my news
aggregator and that addictive little Twitter! Checking in on Facebook seems to
be my Achille's heel. I can't seem to get to it very often.

I don't remember a clear winner - but I remember hearing from folks who were
happy with WordPress on their own server. I use both Blogger and WordPress. I

Kristin -- I use both Wordpress and Blogger. I prefer Wordpress for a number
of reasons, one of which is the fact that you can create static pages as a
part of the blog. In some cases, I like to have some information on a topic
that is always there and that can be altered, edited, and added to but is
static.

I also think Wordpress has a little bit more functionality in terms of
widgets, apps, add-ons than Blogger -- but that is purely a personal bias
and not based on any real comparison or formal analysis.
